01Compensation

Read your equity offer four ways.

A senior equity grant has, at minimum, four numbers attached. Most offer letters surface only one. The other three — strike price, vesting cliff with acceleration, and post-termination exercise window — are where every meaningful dispute begins.

Run a structured listening tour in your first 30 days.

Forty to sixty conversations of forty minutes each, with a fixed set of seven questions. The unsuccessful CTOs we interviewed all ran an unstructured sequence of "let's grab a coffee" and emerged with no consolidatable findings.

Refuse to restructure inside ninety days.

Without exception, the senior leaders we interviewed who restructured the org chart inside ninety days reported regretting it. Restraint at this point appears to be a near-perfect predictor of subsequent organisational health.

A written document at week ten or eleven that is, explicitly, a ninety-day-plus-one — a statement of what you have observed and what you will do in the second ninety days. The CEOs we spoke with cited it as the single most useful artefact of onboarding.
